Let’s be straight about what this project is: you can’t resurface fiberglass into gunite, and shooting concrete against an old fiberglass shell is a shortcut that fails. A real conversion means removing the fiberglass shell, opening up and reshaping the excavation, then building a steel-reinforced gunite pool where it stood — new plumbing, new shell, new tile and coping, and the interior finish of your choice. The head start you get from the existing pool is the excavation, the utility runs, and the yard already being set up for a pool.

The Technical Part

Why Fiberglass Struggles in Middle Tennessee Ground

A fiberglass shell is light and flexible — that’s how it survives the truck ride. In the ground, that same flexibility is the weakness. Our clay soil swells hard when wet and shrinks in a dry August; groundwater pushes on the shell from outside. That’s where bulged walls, shifted shells, and pools that “float” out of level during a drain-down come from. And the gelcoat that protects the laminate is a thin factory layer: once UV and chemistry chalk it through, water reaches the laminate and blisters it from within. You can re-gelcoat once, maybe twice — but you’re refinishing a shell that’s still fighting the ground.

A gunite shell is the opposite animal: steel-reinforced concrete engineered for the load, with hydrostatic relief built in, shot and cured on site as one monolithic structure. It doesn’t flex, doesn’t float, and takes any finish. Removing an old fiberglass shell safely — without collapsing the excavation or wrecking the yard access — and building gunite in its place is specialist work, and it’s exactly the kind of project our gunite crews have decades in.

Shell Removal & Excavation

The fiberglass shell is cut out and hauled off, and the excavation is opened and reshaped to the new design — managed for groundwater so the hole stays stable.

Fiberglass-to-Gunite Questions

Can you convert a fiberglass pool to gunite?

Yes — by removing the fiberglass shell and building a new steel-reinforced gunite pool in the existing excavation. What you can’t do is shoot gunite over a fiberglass shell and call it a conversion; concrete won’t bond reliably to a flexing laminate, and that shortcut fails.

Can the new pool be a different shape or size?

That’s most of the point. The excavation gets opened and reshaped to the new design, so the gunite pool can be larger, deeper, a completely different form, and include a spa or tanning ledge the fiberglass never had. Yard space and access set the limits, not the old shell.

Is it cheaper than building a brand-new gunite pool?

Generally yes — the excavation is largely done, utilities are already run to the pool area, and the yard is already set up for a pool. But make no mistake: this is a full construction project, not a resurface. We scope it honestly, line item by line item.

How long does a conversion take?

This sits at the long end of our timelines — on the order of a couple of months depending on design scope, weather, and cure times. Gunite needs to cure properly before tile and finish work; rushing that step is how shells crack, and we don’t rush it.

Can’t I just re-gelcoat my fiberglass pool instead?

If the laminate underneath is sound, a gelcoat refinish can buy years — and we’ll tell you if that’s the smarter move for your pool. But re-gelcoating a blistered, cracked, or shifted shell is money into a structure that’s already lost the fight with the ground.

What happens to my existing deck and equipment?

It depends on the new design. If the footprint grows or the shape changes, deck around the pool gets rebuilt — often the opportunity to upgrade it. Equipment is evaluated honestly: a healthy modern pad can stay; an aging one gets sized to the new pool.
